Trying to figure out what I did wrong, but can’t seem to figure it out. Has anyone run into this before (details below)?

Basically I’m swapping a donor fork and headset onto this frame. I pressed in the donor cups, but when I try to install the headset, there’s this gap that doesn’t look right. I can’t tighten the adjusting cone any further and don’t wanna try to brute force it with channel locks or anything until I rule out that I screwed something up.

So far I’ve tried loose bearings, the original caged bearings, and tried flipping the caged bearings in case I had the orientation wrong, but the gap is still there (or worse in the case of flipping the cages). I also tried threading the cone all the way down the fork to make sure it wasn’t hitting dirty/damaged threads but it went all the way down just fine.

I’m totally stumped; any thoughts are much appreciated!

  1. That seems to look exactly like I remember OG threaded headsets to look. Now I have to admit I’m going from memory but I don’t remember any gaskets on headsets this old and would just grease them up and ride.
