Lets say the distance from my 38T chainring to the frame is 12mm and that my current BB length (excluding crank) is 122mm. What length BB should I get to close the gap to get a better chainline?
While im at it, what grease/lube would you guys recommend in building up a bike? Trying to stock up on tools and appliances / misc stuff.

You need to remove the crank and measure the spindle length accurately
A shorter BB looks like it would fit fine. Beware that some square taper BB sizes are asymmetrical. I recently found out that the Shimano BB-UN300 117.5mm is longer on the drive side.
I assume the BB shell is 68mm? Napkin math says you should be fine going as narrow as 110mm BB spindle, if the current one is symmetrical, but I don’t know if that would make the chainline better or worse overall.
